Three months before the exchange:

1. Line up hosts and hotels. Now is the time to start worrying about housing.  The number of hosts you need really depends on the size of your exchange.  Also start calling hotels to ask them for group discount rates.

2. Recruit volunteers. Start recruiting volunteers or paid staff for each event. This is a critical step toward preserving what little sanity you may have left.

4. Design t-shirts/Call vendors for estimates.
